Context

Webedia produces massive daily video volumes for social networks, involving over 200 people (editors, project managers, producers, community managers) spread across three countries.

Production relied on a juxtaposition of heterogeneous tools (spreadsheets, Trello, emails, chats), with no common reference and no consolidated view. This organization hindered scaling and made operational management nearly impossible.

The objective was to quickly structure the entire video production chain, without heavy development and without interrupting operations.

Challenges

  • No central production management tool
  • Different processes across teams and countries
  • Difficulty tracking video progress in real time
  • Lack of visibility for management and support teams
  • High risk of human errors as volumes increased
  • Need for very fast deployment

Intervention

Design and deploy a no-code video production management system, centered on Airtable.

My role covered:

  • Modeling end-to-end video production processes
  • Designing a unique and shared data schema
  • Structuring large-scale Airtable databases
  • Creating interfaces adapted to different roles
  • Setting up management rules and controls
  • Change management support for teams during deployment

The choice of no-code enabled fast delivery, while remaining robust enough to handle the load.

System Implemented

  • Central Airtable database serving as production reference
  • Clear modeling of entities: content, stages, teams, deliverables
  • Production tracking workflows shared among all stakeholders
  • Role-specific interfaces (editing, coordination, validation)
  • Rapid evolution capability without development team dependency

Results

  • System deployment in record time despite organizational complexity
  • Adoption by over 200 active users
  • Harmonization of practices across countries and teams
  • Better visibility on volumes, deadlines, and bottlenecks
  • Significant reduction in operational friction

The system enabled video production to change scale without changing tools.

What This Project Illustrates

  • The ability to structure complex organizations via no-code
  • An approach oriented toward process, adoption, and execution speed
  • Implementation of systems used daily at large scale
  • The role of a part-time CTO / Head of Systems on highly operational topics

Next Steps

The foundation laid has served as a base for numerous evolutions: additional automations, integration with other internal tools, and progressive workflow specialization according to business needs, without questioning the initial system.
